High Voltage Software

Challenge
High Voltage Software is a leading independent developer of video games and motion capture, creating titles for major entertainment studios including Disney, Sony, Microsoft, Nintendo and Nickelodeon. Despite working for these esteemed brands, in 2009 the organization was in crisis. They were a company of creative video game developers, "gamers", who had grown very quickly because of their talent, without establishing any rigor around processes or organization.
Project cycles routinely stretched beyond a year, with teams enduring 12-to-20-hour days - the industry's notorious "crunch" culture at its worst. The toll was visible across the board: diminished product quality, lower industry review scores, shrinking new contract opportunities, and employee morale at an all-time low.
It was clear that without a fundamental shift in management philosophy and processes, the company's competitive standing was at serious risk. As a creative director, I recommended I oversee a cross-functional team to design a Creative and Production Development Process.

Company Audit The work began with a comprehensive diagnostic: structured observation of workflows across every department, paired with candid interviews with staff and leadership at all levels. The goal was to understand not just what was broken, but why.

Root Cause Analysis The investigation surfaced several compounding problems: pervasive micromanagement, a lack of departmental autonomy, and poor communication between creative and technical teams. Equally damaging was unchecked scope creep - stakeholder requests absorbed without fiscal adjustment, quietly compounding delays until they became crises.

Framework Development Drawing on modern workforce best practices, a new production framework was built to align creative ambition with realistic labor constraints and predictable industry milestones. The model introduced a "cost-to-scope" standard, ensuring that new client requests came with appropriate fee adjustments rather than unpaid overtime.

Cultural & Structural Reform Silos were dismantled through structured cross-functional collaboration. Teams were given greater autonomy, micromanagement was replaced with accountability-based leadership, and the organization's internal culture shifted from one of endurance to one of sustainable, trust-driven performance.
Outcome
The results were immediate and measurable. Development cycles dropped by 75%. One project originally scoped for two years was delivered in six months and earned some of the highest ratings in company history. That efficiency for client Nintendo unlocked millions in additional revenue through a new platform SKU.
Beyond the numbers, the cultural shift proved equally significant. Employees regained satisfaction and creative energy, cross-team collaboration became a driver of innovation rather than a source of friction, and the company's reputation with clients was restored.
The overhaul didn't just fix a broken process; it set a new standard that sustained momentum and growth for years to come.
